L-MHG #12 – Peel the Orange!
In the first week we looked at–the Pipeline–as a leadership concept derived from the military. Now, we’ll look at a second one called–Peel the Orange!
Over the many thousands of years of military history military scientists have developed and evolved what is considered the world’s most advanced techniques for training human beings. Why is this so?
I believe the answer is due to “the bottom line”. In my own career I have been exposed to training in four areas of performance and I would rate them as follows in order of effectiveness:
1. Military
2. Sport/Arts
3. Business
4. Education
I think this is due to the imperatives of the various bottom lines.
In education the bottom line is: to pass the exam. The quality of training I received to this end was erratic. Most of my own educational training was largely boring with occasional exceptions. There was very little inspiration of the “Dead Poet Society” type and even less emphasis placed on PRR (Practise, Repetition & Rehearsal).
In business, I have found much greater emphasis on the inspirational and motivational type of training and the quality, overall, is higher than at school. Perhaps this is due to the business bottom line which is: to survive and make a profit. There is often a big investment in time and money at stake in an environment which is competitive, so the standard of training is higher than at school. I wondered whether to put business ahead of sports and the arts but I did not because business training still is weak in the area of PRR (Practise, Repetition & Rehearsal).
As just noted, sports and arts is next because of the high emphasis on PRR. Here the bottom line is: to win in sport, and: to perform well in front of an audience in the arts. The competition and the audience are strong bottom lines which produce high levels of excellence in training by experienced coaches and the great masters. There is also often a lot of money at stake.
But in the military passing exams, making money, beating the competitor and audience applause play relatively minor roles to the ultimate bottom line: life or death! It’s no surprise therefore that the quality of military training is so high. True, governments have much larger budgets for training than the others mentioned above and this is an advantage.
The most entertaining, shocking, interactive and successful training I ever received by the most competent and well-rehearsed instructors was in the military. The lectures, the drills, the exercises, the operations were always laced with large amounts of PRR and invariable were better-planned and better-executed than anything I have seen before or since.
My passion has always been to liberate these training methods from the military fort or garrison and make them available to business and other careers. The same military training processes that are applied to martial arts can also be applied to career and business arts and so that is what we will be doing in this L-MHG training.
PEEL THE ORANGE!
If you take ten people at random and you give them an orange and then you say to them: Peel the orange! guess what you end up with?
Well, if you are lucky you MAY end up with one peeled orange!
What you will get instead is the following:
- Why me?
- Why do I have to peel the orange?
- Why can’t I cut it instead of peeling it?
- What about an apple, I’d rather peel an apple?
- I don’t know how.
- I never peeled an orange before.
- You do it.
- Get someone else to do it.
- I’ll do it later when I have time.
- I don’t have a knife, can you get me a knife?
- How do I peel it? Where do I start?
- Do you want all the orange peeled or only half?
- Shall I peel it this way or that way?
etc etc
An important leadership skill is being able ‘to peel oranges’ on command. Being able to effectively and efficiently carry out an instruction without any fuss or bother is an important leadership skill. It requires discipline, skill, initiative, motivation, self-confidence, risk-taking, achievement, energy and a host of leadership qualities.
In the military, before an NCO or officer is given the right to give orders, they must first undergo a lot of training to make sure they have an advanced level of skill in carrying out orders from others. To give and take is part of the same concept.
There are, of course, the obvious qualifications. The orders or instructions to be followed must be legal, competent and possible to carry out. In the professional military, very few are not.
Needlesstosay, in L-MHG any and all instructions for you to follow will be transparent, legal and possible to do. You have to decide up front before the pipeline whether or not you feel they will be competent. Once you enter the pipeline then all you have to do is to ‘peel the oranges’!

A benefit for me the trainee is the knowledege that I have come from not being able to peel the orange (which was the truth at some point) to having the confidence in my own skill, ability and proficiency that through PRR I can achieve something I could not previously do.
A benefit for you the trainer is seeing the outcome and subsequent satisfaction of the trainee achieve an outcome through PRR
A benefit for the class is the exhilaration in the knowledge that anyone who PRR and by default had the dedication (otherwise they would have given up) can achieve.
I have just experienced the above in a motivational weekend where after PRR, motivation, drive and persistance I was able to put my hand through and split a 1” piece of pine wood! something I would previously have said was impossible!

The above is the “Yes, I peel it” scenario. It heavily relies for everyone involved to trust each other explicitly. Pretty much everything will be compromised to a greater or lesser extent if there is no mutual trust.

1. Benefit for me…inculcate a “just do it” attitude (not trying to advertise for nike), no silly questions asked, no procastinations, etc. Certain thing in life have to be done (like tax return, putting food on the table for the family, etc). we all need a “just do it” attitude.
2. Benefit for the trainer. He has a warm feeling in his heart that I can be relied upon. He’ll have a high degree of confidence that when he needs certain thing done, he can rely on me.
3. Benefit to the class. Build a sense of cohesion. Know that if you don’t do your bit, you not only let yourself down, but you let others down as well. Also, we can achieve “big things” if we all do out bit, ie. we can get the benefit of synergy.

To start with if someone asked me to peel the orange please I would. If it pleases them why not, I am surpried at the responses to this analogy. If someone asked me to to do something that was against my ethic then I wouldnt do it. I also note that gen X and Y,especially the latter may give different responses to us babyboomers.
1. As a trainee peel the orange would perhaps make the course finish sooner, but the trap is blind obedience instead of informed decision making
2. As a trainer peel the orange would make life simpler if only they all did what we asked, if you have children you get lessons in this everyday. BUT then we would lose the opportunity to understand anothers viewpoint.
3. As a class well then it is imperitive that we all learn the issues that we each have with the peeling. I wonder if those who never peel leave because they don’t belong, I also wonder if we run the risk of losing very alternative views?

This type of thinking is diametrically opposed to my preferred mode of operation and implies to me the willingness to shirk all responsibility (might be liberating in some ways I guess). Although it might be fun to debate the implications of the Nuremberg defense in modern business practice I recognise that there are times when you simply have to ‘suck it up’ and trust that there are good reasons to do as you are told – particularly in emergency situations. I guess this is where trust is essential between the ‘trainer’ and ‘trainee’. With this in mind:
1. A benefit for me (the trainee) is the ability to take action without having to think about or take ultimate responsibility for the action.
2. A benefit for you (the trainer) is the ability to get a group of people to perform tasks quickly without debate.
3. A benefit for the class (the others) is the permission to follow one set of instructions without having to weigh up alternate points of view or feel they have to participate in a debate.

This may appear to be a paradox but ultimately the two “hands” are quite compatible. The Paradox only appears when we consider both statements to be absolutes. If we assume that we have to operate in one particular mode 100% of the time then obviously we cannot operate using both methods. But the reality is that each mode is useful in different situations. When problem solving, brainstorming and so on, free-thinking and the other SOT thinking skills are immensely useful. However not all activities require these skills and for some other activities the POT approach will bring the best results precisely because we act automatically without having to think at all.

The benefit to me the trainee is I will be saved from my lack of experience in a new situation if I follow the instructions of my Mentors who have most likely experienced (and survived) similar experiences many times.
The benefit to you the trainer is you may have a trainable person who has chosen to spare you their brilliance and learn the numbers perfectly before trying to add or subtract or even question the numbers. A person like this has potential for advancement to help you lead others and be counted on to follow the numbers dependably.
The benefit to the class is they are spared the distractions of a “know it all” who distracts the class from their objective of owning the numbers perfectly. The class learns and survives and discovers it takes a long time to know what you don’t know about a new skill set. Nothing is as simple as it appears to the onlookers.

PEEL THE ORANGE
There are times when my ideas, views or directions are challenged. In education I challenge my students to challenge my thinking and their own thinking. I challenge the students to always consider alternatives. In sport when I captain a team in competition I don’t have the time to negotiate and therefore expect team members to quickly and without question to get on with job at task. Peeling the orange is a skill required for certain times.
A benefit for me, the trainee in considering the orange peel concept is that by understanding and applying the concept I can automatically consider the idea, perspective and or the rights of others to have an opinion and to then expect that variations to my directions will eventuate. Getting past, over or around these obstacles as a result of being ready for a snag is the key to the success.
A benefit for you, the trainer is recognising you will need to listen to others. Knowing an argument will happen, in getting ready and prepared to stand the ground by putting into practice a state of direction, knowledge or the need to be understood and for the learning to be accepted.
A benefit for the class of all others would be the effective use of listening skills, in working together, the coordinating of resources, time and effort to fulfil a common goal.

If I peel the orange without question, a benefit for me is that someone else can immediately see that I understood what to do, and had the knowledge and skills to carry out the task. I also gain confidence from knowing in myself that I can do this task, and could do it again.
A benefit for me as the trainer would be to observe that I have a person competent in listening and following through on a clear instruction….whose skills may be useful again …if I find this ability to be present on a regular basis.
A benefit for the class (the others) is that potentially, the fruit can be shared and eaten by more than one person, and also we have a natural teacher/helper in the group to assist and encourage others who are not so confident or competent.

1. A benefit for me (the trainee) is THERE ARE NO SIDETRACKS! To know how to take commands gives an appreciation of the best commands to give! If you can’t follow, how will you know how to lead?

After 30 years in the teaching profession, it fascinates me to note that you believe that education is bottom of the ladder for effectiveness. You hint at one significant underlying reason for it… the finance!
If you throw money at any problem, you’re more likely to find the solution.
The significant sums of money which are thrown at MILITARY, SPORTING and BUSINESS problems suggest that the best TRAINERS will always be drawn away from education and into other more lucrative fields!

1. A benefit for me (the trainee) is: that in order to be effective at giving orders, I first have to become competent at taking orders. If this is something I am not competent in and that I fail to demonstrate the right behaviours in – how then can I expect others to follow my command?
2. The benefit for you the trainer is that if you have become skilled and confident in Peeling the Orange – you will be in a good position to share your learnings with others and encourage the development of good leadership behaviours. You can site your own personal experience and the benefits you have gained from this concept (and the mistakes you may have made and learned from) – which will assist to build belief and confidence of others, in your to lead them forward.
3. The benefit for the class is that we will all realise the importance of PRR (Practice, repeat, rehearse) and appreciate the behaviours we can build upon by applying the Peel the Orange Principle. We can then transfer these skills into other areas of our personal growth and development – hopefully making them more beneficial to not only ourselves but those around us that we are required to lead.

1. A benefit for me (the trainee) is the ownership and the “working through ” of the problem efficiently, and and feeling of success / competence from achieving an outcome that I may have shied away from.
2. A benefit for you (the trainer) is by having to teach / train someone, you doubly learn to achieve that task (by teaching you learn more about the teaching than you do by reading / talking about it)
3. A benefit for the class (the others) is the joint participation in observing many methods used to achieve success…physical/ emotional / intellectual success pathways…different skills used by different peoples which allows oneself to observe and adapt one’s own success pathway.

1. A benefit for me is to spend less time on inconsequential items to my leadership of others and realise when it is beneficial to just ‘peel the orange’
2. A benefit for you is a group of trainees who will follow digital training more willingly, rather than having to see the ‘end’ of the process all the time or question why things are happening.
3. A benefit for the class is efficient completion of exercises. This will enhance our team.

A benefit for me is that I will learn how to give the orange my whole attention while peeling it, instead of asking myself all those other questions – during that time, at least.
A benefit for you, Michael, is that you should get some answers with common parameters that allow you to compare and evaluate the effectiveness of your course.
A benefit for the others in the class is that by all agreeing to peel the orange, we create a space of trust which allows everyone to peel in peace, never worrying if they have been tricked or are not doing it correctly.

I as a trainee will benefit from putting my trust and faith in the trainer and the training. That my newly aquired skills will be both to my benefit and to those of the team.
The trainer benefits by seeing that his skills are being utilized, understood and accepted by those that are being trained.
I think that an ideal situation for the class is that all can benefit to a higher degreee by being a part of a group (whole) that realizes the benefits of being a member of group that is traveling a similar path.

1. Once the trainee manages to peel an orange, he will realize that it can be done and he is able to do it. That’s a grat victory over oneself (one’s own procrastination, reluctance, or indolence)
2. As soon as the trainer manages to induce the trainee(-s) to peel the orange (or polish his boots, for that matter), he will realize that many different approaches may be necessary in the beginning, but eventually the people can be taught how to peel the orange, and even do it when they are told to do so.
3. Supposing that the class essentially act as onlookers, they benefit in one of two ways. (a) They see the other reluctant people act, mostly in an unattractive manner. That acts as a mirror to one own’s actions. (b) They see that even the hardest nut might eventually learn how to peel an orange. Who would like to be the hardest nut? Hardly anybody. Therefore, “let us do it faster and better than the hardest nut.”
